A retail rollout in Mexico (POS, networking, CCTV, digital signage) looks simple from headquarters: repeat the same installation N times. On the ground it means N branches in different cities, N landlords, N delivery windows, and one brand reputation that suffers if store 23 opens late.

The four phases of a rollout that finishes on time

1. Pilot (1–2 branches). Install the full kit in one representative store, measure real times, photograph everything and turn the result into a runbook: steps, materials, labeling standard, test protocol. The pilot is where surprises are cheap.

2. Site surveys before scheduling. A 30-minute visit per branch (power, cable routes, rack space, carrier coverage) prevents the classic rollout killer: a crew arriving where the work cannot be done that day.

3. Waves, not a big bang. Group branches by region in weekly waves. A wave that slips does not drag the whole calendar, and lessons from wave 1 make wave 3 faster.

4. Evidence per branch, not per project. Each site closes with a photo report, labeled cabling, test results and a signed checklist. No “we’ll come back later” list, the most expensive list in retail IT.
